Virtual production: build the business case before booking the stage

Virtual production is often introduced through the image of an LED stage. For an entertainment business, the more useful starting point is the production problem being solved. Visualisation, remote collaboration and in-camera effects involve different workflows, staffing needs and costs.

Epic Games’ Virtual Production Field Guide, Volume 2 covers several approaches, including visualisation, animation, remote collaboration and in-camera VFX. Published in 2021, it is foundational workflow material, not a current vendor-price guide or a guarantee of savings.

Start with a sequence, not a technology purchase

A producer can begin with one sequence and describe its creative requirements: the environment, camera movement, performance, lighting and intended finish. That brief gives technical and creative teams a shared object to assess. It also helps distinguish what must be captured on set from what can be completed elsewhere in the pipeline.

The comparison should include the conventional approach the team would otherwise use. A technology option cannot demonstrate value in isolation. The relevant question is how the proposed workflow changes the work, risks and approvals for this particular sequence.

Map where preparation moves

A production plan should show when environments and other digital assets need to be ready, who approves them and how changes will be handled. Work that appears earlier in a schedule still consumes people, time and review capacity. It should not disappear from the budget simply because it happens before principal photography.

The same applies to testing. A test has more value when it answers a defined question than when it produces a visually impressive demonstration without a decision attached. The team can specify what would make the test sufficient to proceed and what result would require a different approach.

Compare complete workflows

A useful comparison includes preparation, equipment, specialist personnel, stage time, capture, data handling and finishing. Those categories are prompts for a project budget, not a claim that every virtual production uses the same components. Supplier proposals should make their assumptions visible.

Consider a hypothetical sequence whose location would otherwise require repeated travel. A stage-based approach might change those travel requirements, but it could also introduce asset-building and testing work. Without both sides of the comparison, a general claim about lower cost or lower impact would be premature.

Keep creative and technical sign-off connected

The production manager needs to know who can approve an asset, a camera test and the final captured result. Creative approval alone may not answer delivery questions, while a technically valid image may still miss the director’s intention. Recording both decisions helps avoid treating an unresolved question as a completed milestone.

For a first project, a bounded pilot can produce more useful evidence than a broad technology commitment. Document the assumptions, actual effort and changes requested. That record supports the next commissioning decision and helps the company understand where its own team needs training or specialist support.
